AI Search Agency: What It Is, What It Costs, and How to Choose One
You searched for an AI search agency because something changed. Maybe a customer mentioned they found a competitor through ChatGPT. Maybe your Google traffic looks fine but the phone got quieter. Either way, you already suspect the game moved, and you’re right: the link between ranking on Google and getting cited by AI has collapsed, and most agencies selling the fix are running a rebrand, not a new discipline. This guide covers what the work actually involves, what it should cost, and how to tell a real operator from a repainted SEO shop. One thing to know up front: we don’t love the word agency for what we do. We take a small number of clients at a time and customize the technical build around each one, rather than running everyone through the same template.
An AI search agency makes your brand visible and citable across ChatGPT, Claude, Gemini, Perplexity, and Google’s AI Overviews, not just ranked in traditional search. The work spans four disciplines that normally live in four separate hires, marketing leadership, technical SEO, content strategy, and web development, which would run roughly $25,000 to $41,500 a month combined if hired separately. See exactly what a real engagement costs, and why, further down this page.
- This work spans four roles that normally require four separate hires, a fractional CMO, an SEO manager, a content strategist, and a web developer, together running roughly $25,000 to $41,500 a month if hired separately. See what a real engagement actually costs further down.
- Only 38% of AI Overview citations now come from pages ranking in Google’s top 10, down from 76% a year earlier, so ranking and AI citation are different games now.
- A real AI search agency works across three disciplines together, SEO, AEO, and GEO, since they share too much technical foundation to treat as separate services.
- Ask any agency for actual citation examples inside ChatGPT, Claude, or Perplexity, not just Google Search Console screenshots, before trusting their claims.
- Vague promises to get you into ChatGPT with no mention of structured data, entity clarity, or crawlability by name is one of the clearest red flags in this category.
7 Checks Before You Hire an AI Search Agency
If you only read one section of this guide, make it this one. Every check below is unpacked in detail further down the page.
- Ask for real AI citations, meaning brand mentions they earned inside ChatGPT, Claude, Perplexity, or AI Overviews. Ranking screenshots alone prove the wrong thing.
- Ask whether SEO, AEO, and GEO run as one system or three separate upsells. They share too much foundation to buy twice.
- Ask which kind of AI agency they are. Using AI to speed up old SEO work and optimizing for AI as a search surface are different jobs that market themselves identically.
- Ask how they measure success. Citation frequency, share of answer, and brand mention volume, not traffic alone.
- Look at their own site. An agency selling AI visibility should be visibly winning it for themselves.
- Get pricing before the sales call. A straight answer on structure is a trust signal in a category where pricing is not standardized yet.
- Listen for the mechanics. If structured data, entity clarity, and crawlability never come up by name, the pitch is a promise, not a plan.
What an AI Search Agency Actually Does
An AI search agency audits, fixes, and monitors how your brand appears when someone asks ChatGPT a question, searches Perplexity for a comparison, or triggers a Google AI Overview for a query your business should own. That work spans technical infrastructure, meaning crawlability, structured data, and entity clarity, content architecture, meaning answer first formatting and real topical depth, and ongoing measurement: citation frequency, share of answer, brand mention volume. It is not the same job as chasing a page one Google ranking, though the two overlap heavily at the foundation.
AI Search Agency vs. Traditional SEO Agency
A traditional SEO agency optimizes for a ranking position in a list of links. An AI search agency optimizes for something broader: being the brand a model cites, quotes, or recommends, whether or not that happens through a click at all. The two aren’t opposites, since AI systems still lean heavily on the crawlable, well built, technically healthy sites that good SEO produces. But an agency that only tracks rankings and traffic is measuring half the picture. Ahrefs measured that gap across 863,000 keyword SERPs and found only 38% of AI Overview citations now come from pages ranking in the top 10, down from 76% a year earlier. Those are two different games, and an agency built only for the traditional one is built to win just one of them.
The Three Disciplines: SEO, AEO, GEO
A real AI search agency works across three related disciplines, not one rebranded service.
SEO (Search Engine Optimization) is the technical and content foundation: crawlability, page speed, backlinks, keyword relevance. Read our full SEO agency guide.
AEO (Answer Engine Optimization) structures content to get quoted directly inside AI Overviews, Perplexity answers, and voice assistants. Read our full AEO agency guide.
GEO (Generative Engine Optimization) builds the entity clarity and third party authority that gets a brand recommended by a model drawing on trained knowledge, not a live search. Read our full GEO agency guide.
Most agencies selling “AI SEO” today are really only doing one of the three, usually AEO, and calling it the whole category.
The Distinction Most Agencies Get Wrong
There’s a meaningful split in this space worth knowing before you hire anyone. Some agencies use AI as a tool to speed up traditional SEO work: automating keyword research, generating content briefs, scaling outreach. That’s a legitimate use of AI, but it’s not what most buyers actually mean when they search for an “AI search agency.” What they need is an agency built to optimize for AI as a search environment itself, meaning the actual surfaces where ChatGPT, Perplexity, and AI Overviews decide what to cite. Ask directly which one you’re hiring, because the marketing language for both looks nearly identical from the outside.
What This Actually Replaces
The comparison most buyers should be making isn’t “agency retainer vs. no retainer.” It’s “agency retainer vs. the roles I’d otherwise have to hire separately to do this work in house.” An AI search build spans four disciplines that normally live in four different job descriptions: marketing strategy and leadership, technical SEO, content strategy, and web development. Hiring each of those separately, even on a fractional basis, adds up fast.
| Role This Work Requires | Typical Monthly Cost Hired Separately |
|---|---|
| Fractional Chief Marketing Officer | $8,000 to $15,000 |
| SEO Manager | $7,000 to $10,000 |
| Content Strategist | $6,000 to $9,000 |
| Web Developer | $4,000 to $7,500 |
| Combined, hired separately | Roughly $25,000 to $41,500+ |
Figures are 2026 US market averages for each role, sourced from ZipRecruiter, Indeed, Built In, Glassdoor, and multiple fractional CMO market reports.
That combined range doesn’t even account for full time salaries with benefits loaded on top, or the months it typically takes to recruit, hire, and ramp up four separate people, or the coordination overhead of getting a CMO, an SEO manager, a content strategist, and a developer to actually work from the same strategy instead of four different ones. A single engagement built to cover all four disciplines at once, by people who specialize in exactly this intersection, is a meaningfully different proposition than hiring one generalist marketer and hoping they can also do technical SEO and code.
Curious what a real engagement actually covers for your site?
What It Costs, and Why
Pricing in this category varies widely and isn’t yet standardized the way traditional SEO retainers are. Winsignia’s own engagement is a flat $5,000 a month, with a three month minimum, roughly $15,000 total. Be skeptical of any agency in this category that won’t give you a straight answer on pricing structure before a sales call.
You’re not buying a single service at that price. You’re buying the work of four specialists, for three months, under one roof.
The technical foundation. A full crawlability, indexation, and structured data audit, then the fixes themselves. A freelance developer quoting a few thousand dollars for “SEO” has usually never touched entity schema or AI Overview readiness.
The content architecture. Topic clusters built around what your buyers actually search, not a scattered blog. Pages that support each other around one subject give a search engine and a model a far clearer read on what a site is an authority on than the same number of unrelated posts would.
The authority and entity work. Backlink strategy, Organization schema, and the entity consistency work that gets a brand recommended by name, not just ranked. Branded mention frequency correlates with AI citation at 0.664 across 75,000 brands, against 0.218 for backlinks. It is one of the strongest levers a brand actually controls.
The AI visibility layer. Answer-first content restructuring, FAQ and HowTo schema, and cross-platform citation tracking across ChatGPT, Claude, Gemini, and Perplexity, work most SEO hires haven’t done yet, since the discipline barely existed two years ago.
Measured against the roughly $25,000 to $41,500 a month it would cost to hire the equivalent roles separately, see the table above, that’s a fraction of the cost for work spanning the same disciplines. You get all four working from one strategy instead of four disconnected ones. We also offer select standalone services outside the full retainer for narrower scopes.
We work alongside your team. Not behind a curtain.
How to Choose One
Ask for real AI citation outcomes, not just ranking reports. A credible agency should be able to show you brand mentions or citations they’ve actually earned inside ChatGPT, Claude, Perplexity, or AI Overviews, not just Google Search Console screenshots.
Ask whether they treat SEO, AEO, and GEO as one system or three upsells. The strongest firms run all three together because they share the same technical foundation. Paying two agencies to do overlapping work is a common, avoidable cost.
Ask how they measure success. Citation frequency, share of answer, and brand mention volume are the metrics that matter now, not just traffic and keyword rankings alone.
Ask about their own site. An agency selling AI search visibility should be able to show it’s working on their own content, not just client work.
Why We Publish This Way
Everything on this page is a real example of the thing it’s describing, not a claim about it. This hub runs on the exact framework we sell: real topical depth, structured data on every page, direct answers instead of buried ones, and content that’s useful whether or not you ever become a client. We think that’s the actual point, not a marketing trick. If you give people real value freely, you end up checking every other box that matters to a search engine or an AI model anyway, because value is what both of them are actually trying to measure. We didn’t get our first clients by talking about this approach. We got them because people read this hub, saw it working on our own site, and asked us to do the same thing for theirs.
Red Flags to Watch For
Vague promises to “get you into ChatGPT” with no explanation of the underlying mechanics. A pitch that never mentions structured data, entity clarity, or crawlability by name. Pricing that’s impossible to pin down before a sales call. And any agency that pitches AEO or GEO as an entirely separate project from your existing SEO work, when the underlying signals overlap too much to treat as unrelated.
What We Have Actually Moved
Every question and red flag above applies to us too, so here are our own numbers instead of adjectives.
A destination race we designed and built from scratch as a content hub. Every figure below is a client result, pulled from that client’s own Google Search Console and Race Roster accounts, covering June 9 to September 8, 2026.
- 615 keywords ranking, across 72 pages, from a standing start.
- 36% of those keywords sit on page one of Google, and nearly 9% in the top 3.
- Impressions up 680%, clicks up 140%, comparing the first 30 days of that window to the most recent 30.
- 81% of impressions come from the United States, the audience the race actually sells to.
- 100 out of 100 on PageSpeed, for both SEO and Performance.
- Registration pace up 540% against the four months before the work, with the launch week burst stripped out of the math.
Ask ChatGPT, Claude, Gemini, Grok, or Perplexity which marathons to run near St. Petersburg or Tampa and the race comes back in the answer on all five. That one is an internal observation from our own prompt testing, not a metric any platform reports.
On registrations we are claiming correlation and nothing more. Pricing, email, and the race’s own community move that number too, so we are not going to tell you search alone produced it.
Disclosure: Scott Fishman is Executive Director of the St. Pete Marathon as well as Director of Growth at Winsignia, which is how we have account level access to this data.
Visibility is only half the argument for doing this work at all. NP Digital measured 60 client campaigns and found AI referred visitors convert at 5.97% versus 0.72% for traditional search visitors, close 62% faster, and carry a per visitor value of $18.04 against $2.56. That is the class of traffic this entire discipline exists to win.
Two engagements are documented end to end, including what was broken at the start and what changed: the St. Pete Marathon rebuild and the United Sports Association engagement. A fuller picture sits on our results page.

FAQ
What’s the difference between an AI search agency and an SEO agency?
An SEO agency optimizes for ranking positions in traditional search results. An AI search agency optimizes for citations and recommendations inside AI-generated answers, which depends partly on SEO fundamentals but is measured and won differently.
How much does an AI search agency cost?
Winsignia’s retainer is a flat $5,000 a month, with a three month minimum engagement. Select standalone services are also available outside the full retainer for narrower scopes. Pricing across the category generally varies with scope and how many disciplines are included.
Isn’t hiring an agency more expensive than hiring someone in house?
Usually the opposite once you account for what the work actually requires. This work spans marketing leadership, technical SEO, content strategy, and web development, roles that would cost roughly $25,000 to $41,500 a month combined if hired as separate specialists, before benefits, recruiting costs, or ramp time.
Do I need a separate agency for SEO, AEO, and GEO?
Usually not, and it can work against you. The three disciplines share enough underlying signals, crawlability, entity clarity, structured data, that a single team working from one strategy typically outperforms three disconnected vendors.
How do I know if an agency’s AI search claims are real?
Ask for actual citation examples inside ChatGPT, Claude, Perplexity, or AI Overviews, not just ranking or traffic reports. If they can’t show a specific brand mention they earned, be skeptical.
How long does it take to see results from an AI search agency?
Technical fixes and structured data go live within weeks, and answer engine citations can follow within one to three months. Authority driven recommendations from models like ChatGPT build more slowly, typically four to six months, which is why a three month minimum is a floor rather than a finish line for the slowest moving discipline.
